In the UK and internationally, regulatory expectations are also becoming less tolerant of informal deployment. UK GDPR, sector rules (for example FCA expectations in financial services), and the EU AI Act for firms operating across borders push organisations towards demonstrable governance, traceability and accountability.

The old assumption was that digital change could be delivered as a project, handed over, then left to run. AI behaves differently. Models can degrade as customer behaviour shifts, policies change, or upstream data pipelines evolve. That makes AI transformation less like a system launch and more like creating a managed capability with a cadence.

Consider a contact centre assistant that reduces average handling time by 10 to 20 percent during a pilot. Without workflow changes and quality controls, the same assistant can increase rework, generate inconsistent advice, or prompt new complaints that erode the initial gains.

Boards and executive teams do not need to become machine learning practitioners. They do need to make defensible calls about where AI is permitted to act, how performance is assured, and what trade-offs are acceptable when data, models and incentives collide.

AI-native execution tends to hinge on a small set of decisions that are uncomfortable because they sit between functions. They are not technical debates; they are governance and accountability choices.

  • Boundary setting: Which decisions can be automated end-to-end, which require human review, and which must remain fully human because of safety, ethics, brand risk, or legal exposure.
  • Decision rights: Who can approve model changes, prompt or policy updates, and new use cases, especially when the business unit benefits but the risk sits elsewhere.
  • Risk appetite: What error rates are tolerable by process type, and what happens when benefits rise alongside a small increase in harm.
  • Resource allocation: Whether AI funding sits with a central capability, business units, or a hybrid, and how ongoing run costs are treated rather than hidden in IT overhead.

Examples of leadership friction

A retailer deploying AI for promotional pricing might see uplift in gross margin but also increased customer complaints about perceived unfairness. A logistics business using AI to schedule drivers might improve utilisation but trigger workforce relations issues if transparency is weak. These are not model problems. They are leadership problems expressed through design choices.

Governance can either suffocate experimentation or allow uncontrolled risk. The more useful target is governance that makes learning safe, repeatable and auditable. That requires clarity on data, models, and accountability across the life cycle.

Many organisations have AI principles. Fewer have an operational rhythm that translates principles into daily decisions. A practical governance system tends to include intake, prioritisation, controls, monitoring and retirement, with evidence captured along the way.

  • Use case classification: A tiering approach that separates low-impact productivity assistants from high-stakes decisions in credit, hiring, health, or safety.
  • Model and data lineage: The ability to explain what data was used, what version is running, and what changed since the last approval.
  • Assurance and testing: Pre-release testing for accuracy, bias, security, and prompt injection style failures where relevant, plus post-release monitoring for drift.
  • Incident response: A playbook for escalations, customer remediation, regulator engagement and model rollback.

Counter-argument worth taking seriously

Some argue that heavy governance slows competitiveness. That can be true if governance is built as a barrier. It is less true when governance is treated as a product: lightweight for low-risk cases, rigorous for high-stakes cases, and designed to accelerate approvals by making evidence reusable.

In executive education contexts, including some simulations used at the London School of Innovation, repeated scenario practice often reveals a pattern: when decision rights and escalation paths are unclear, people either over-automate to hit targets or under-automate to avoid blame. Both outcomes are predictable.

Instead of asking whether AI is working, a more useful question is where value is created, who captures it, and what it costs to sustain. For example, an underwriting assistant might reduce time per application from 45 minutes to 30 minutes. If volumes are stable, that could translate into capacity release. If demand is elastic, it could translate into faster growth. The operating model decides which outcome occurs.

Lagging measures show impact: cost-to-serve, revenue per employee, attrition, complaint rates, operational losses. Leading measures show whether the system is likely to remain healthy: human override rates, model drift indicators, rework volumes, audit findings, time-to-approve changes.

Example ROI frame

A shared services team processing 500,000 cases per year at £4 per case spends about £2m annually. If AI-enabled workflow redesign reduces unit cost by £0.40 to £0.80 while keeping quality stable, the gross benefit is £200k to £400k. From there, subtract run costs: model operations, assurance, change management, and training. If those costs are not made visible, pilots look profitable and scaled deployments surprise finance later.

In production settings, successful deployments often shift from task automation to decision support with clear hand-offs. The question is not whether AI can draft, summarise, classify, or recommend. It is whether the process is re-authored so that quality assurance, escalation and learning loops are built in.

Operating model implications

  • New control points: Quality checks move upstream, with sampling strategies and clear criteria for human review.
  • Role evolution: Some roles become exception handlers, reviewers, or policy owners; others focus on customer empathy and relationship work where trust matters.
  • Incentive alignment: If teams are rewarded only for speed, they will accept higher risk. If rewarded only for zero defects, they will avoid AI and keep manual processes.
  • Skills transition: Training needs to cover judgement, risk awareness, and process understanding, not just tool prompts.

There is a tension between local autonomy and standardisation. Federated teams can innovate quickly, but central standards reduce duplication and risk. The right answer may differ by domain, yet the decision needs to be explicit because it shapes platform choices, data governance and the ability to compare performance across units.

An AI portfolio benefits from balance. Some use cases deliver near-term cost reduction in stable processes. Others build strategic options in areas like personalisation, forecasting, or product innovation where benefits arrive later and are harder to isolate. A disciplined portfolio treats these differences honestly instead of forcing all use cases into the same ROI template.

Cadence from experiment to production

Industrialisation tends to require a repeatable cadence: idea intake, rapid validation, controlled rollout, monitoring, periodic recalibration, and retirement. The cadence is as much a cultural practice as a process design. It determines whether AI becomes a constant stream of unmanaged change or a managed capability.

Platform and vendor posture

Some organisations centralise onto a shared platform for identity, logging, monitoring and model access, then allow business units to build within guardrails. Others allow multiple platforms and accept higher integration cost. Both can work, but the choice should reflect regulatory exposure, cyber posture, and the value of reuse across processes.

If AI output caused a material customer harm tomorrow, would the organisation be able to identify which model version produced it, who approved the change, what controls were bypassed, and how quickly it could be contained without stopping core operations?

Uncomfortable question: If the honest answer is no, is the organisation currently scaling AI capability, or scaling unmanaged risk disguised as innovation?
